Mental model: the 4-outcome matrix
Think in four buckets and map each to a default action:
- Positive: Primary metric meets threshold; guardrails OK → Scale or Roll out.
- Neutral: No meaningful change or underpowered → Learn and Iterate or Collect more data.
- Negative: Primary metric harms or guardrails breached → Roll back and Fix.
- Mixed: Primary positive but guardrail(s) worsen (or vice versa) → Contain risk (limited rollout), Investigate, then Decide.
Define decision rules first
Write these before running a test or analysis:
- Primary metric and success threshold (e.g., +3% conversion, p < 0.05 or a practical uplift like +2 pp).
- Guardrails and limits (e.g., churn must not increase by >0.5 pp; cost/order must not rise >2%).
- Minimum sample/power or runtime (e.g., 2 weeks, ≥80% power).
- Default next action per outcome bucket.
