Concept explained simply
Managing stakeholder expectations means making explicit what will be delivered, by when, to what quality, under which assumptions—and keeping that agreement current as facts change.
Mental model
- Expectation Triangle: Value (impact) – Feasibility (tech/data) – Timing (delivery). You can optimize two; the third flexes.
- Expectation Contract: Assumptions + Commitments + Measures. If assumptions change, commitments get renegotiated.
- Confidence Bands: Communicate estimates with ranges (best/likely/worst) and update as you learn.
Quick example of the Expectation Contract
Commitment: Launch v1 lead scoring to sales in 8 weeks with AUC ≥ 0.78 on historical data.
Assumptions: Access to past 12 months labeled leads; legal OK to use CRM notes; data pipeline stable.
Measures: AUC, top-decile precision, weekly adoption rate.
Core workflow (from first ask to steady state)
- Map stakeholders: Identify decision-makers, approvers (legal/compliance), contributors (DS/Eng), and informed parties (support, marketing).
- Elicit expectations: Capture desired outcomes, constraints, non-negotiables, and fears. Ask: “What would make this a win?” and “What would worry you?”
- Translate into testable requirements: Convert fuzzy asks into SMART metrics and acceptance criteria.
- Align on success and scope: Define Definition of Done (DoD) and out-of-scope. Include what happens if metrics miss by a small margin.
- Communicate risks/trade-offs: Share top risks, impact, likelihood, and mitigations. Offer clear trade-off options (scope, quality, timeline).
- Set cadence: Weekly status (R/A/G), biweekly demos, monthly steering check-in.
- Manage change: Log new asks; assess impact; decide to swap scope, extend timeline, or add resources.
- Close the loop: Demo to original expectations, confirm acceptance, and run a retro for next cycle.
Worked examples
Example 1: Sales promised 90% accuracy
Situation: Sales told a prospect the churn model will be 90% accurate in a month.
Approach: Reframe to agreed metric (e.g., AUC/precision at top-K). Share baseline (current AUC 0.71), target (0.78–0.82 in 6 weeks), and trade-off options.
- Option A (Keep timeline): v1 in 4 weeks, AUC 0.75–0.78, limited features.
- Option B (Keep quality): v1 in 8 weeks, AUC 0.80–0.83, requires additional labeling.
